Interim Project Manager handles Production and Packaging Line Optimisation
Skea Egg Farms Ltd is a leading supplier of graded and packaged eggs to the major UK food retailers. For high production throughput, Skea uses an automated egg handling and grading line, which provides the company with a highly responsive means of meeting the daily orders received from supermarket customers. The client commissioned this interim management contract to analyse line downtime in detail and to find ways of improving production efficiency. Our interim project manager analysed the operation of the line and advised on ways of increasing line up time.
Overall Approach
Our interim project manager conducted a detailed analysis of equipment operation, which showed that with the variation in manufacturing tolerance in packaging, some machine re-design was required to adapt the packaging cassettes to run the packaging reliably.
Further investigations identified a lack of 100% packaging pick up by the vacuum transfer system, pointing to a requirement for additional maintenance and the need for preventative maintenance routines. Further packaging-related work included: bar coding of packaging; JIT procurement, and stock control system; packaging storage / handling and supply chain improvements.
At the conclusion of the interim management optimisation programme, production output on the automation line was increased by 15% and packaging waste has reduced significantly.
